How Costco Operates

Costco’s operating model is designed around simplicity, purchasing concentration, efficient distribution, rapid inventory movement, and a repeatable membership experience.

Core Operating Process

Purchase merchandise directly from suppliers
Concentrate buying volume
Route merchandise directly to warehouses or through cross-docking depots
Use limited-SKU merchandising
Display merchandise largely on pallets or in shipping cartons
Maintain rapid inventory turnover
Support recurring membership and renewal processes

Staffing Model
At FY2025 year-end, Costco reported 341,000 employees worldwide, with approximately 95% working in membership warehouses and distribution channels. Costco also reported approximately 94% retention in the U.S. and Canada among employees with at least one year of service.

Technology
Technology supports:

E-commerce
Digitally enabled sales
Membership management
Operating execution

Technology extends Costco’s warehouse model rather than replacing it; the membership relationship remains central.

Supply Chain
Costco relies heavily on direct supplier purchasing and cross-docking. Large inbound shipments can be rapidly redirected through depots to warehouses, reducing unnecessary storage, handling, and distribution complexity.

Customer Service Systems

Membership service and renewal processes
Return and satisfaction policies
Pharmacy, optical, tire, and travel services
Executive-member rewards

Quality Control
Costco’s limited assortment reduces the number of products the company must select and manage. Products are evaluated around quality, price, brand, and features, allowing Costco to maintain more focused purchasing and merchandising decisions.

Operational Efficiencies

Fewer than 4,000 active core warehouse SKUs
Direct sourcing and purchasing concentration
Cross-docking
Pallet merchandising
Rapid inventory turnover
No-frills warehouse facilities

Systems That Allow Scale
Costco’s scalability comes from combining standardized low-cost operations, repeatable distribution, concentrated purchasing, limited assortment, workforce capability, membership economics, and strong renewal behavior.

Scale90 Takeaway
Businesses become easier to scale when the operating model is simple, documented, repeatable, and supported by clear ownership. Costco shows how reducing complexity can improve purchasing power, fulfillment efficiency, customer consistency, and retention.
